Fulfillment & 3PL

What is kitting in a 3PL context, and when does a Shopify brand actually need it versus just selling components separately?

Short answer

Kitting is the assembly of several stock-keeping units (SKUs) into one unit by a third-party logistics (3PL) warehouse, ahead of orders or at pick time. A Shopify brand needs it only when the unit ships assembled and its parts sell separately too. Shopify Bundles sells such sets free but counts stock overall, not by location (Shopify Help Center, October 2026), so two warehouses share one pooled count.

Deploi’s call

A Shopify brand needs kitting only when a kit ships as one assembled unit and its components also sell on their own. Otherwise, sell the components separately or as a Shopify bundle, or have your manufacturer ship the set assembled. Kitting is an inventory decision disguised as a merchandising one. The moment a kit has its own stock-keeping unit (SKU) you own two stock truths, and reconciling them is the cost nobody scopes. We scored kitting at the pick face CUSTOMIZE and bundle inventory sync WAIT for that reason. Build the thin layer: component reservation and a build sheet on the pick ticket. Do not buy a sync platform to solve a problem native bundles already handle. Once a third-party logistics (3PL) provider or a second location fulfills the kit, our kitting record scores BUY instead. Then let the warehouse system that already models components per site run the build (Deploi decision records, October 2026).

WaitSkip 3PL kitting while

  • The set ships as separate items in one box, which Shopify Bundles sells free on every plan (Shopify Help Center, October 2026).
  • Kits stay under roughly 5% of orders at one location, the profile Deploi's kitting record scores WAIT (October 2026).
  • The kit's parts never sell on their own, so your manufacturer can ship it already assembled.
  • Components keep running out, which a kit stock-keeping unit (SKU) makes worse until allocation is fixed.

BuyBuy kitting from your third-party logistics (3PL) provider when

  • The kit ships as one sealed, boxed or branded unit, and its components also sell on their own.
  • A 3PL fulfills the kit, the profile the kitting record scores BUY, because Shopify Bundles counts stock overall, not by location (Shopify Help Center, October 2026).
  • Assembly takes real labor, which benchmarks at $35 to $60 an hour (Fulfill.com, October 2026).
  • You've decided which system owns the kit's stock count before the 3PL prices the labor.

What does kitting mean when a 3PL does it?

Kitting means a third-party logistics (3PL) warehouse assembles several stock-keeping units (SKUs) into one unit, in a batch before orders arrive or per order at the pick station. It turns into an inventory problem once the kit gets its own SKU, because that count must agree with the component counts. Where assembly happens decides how many counts you keep:

Pre-kitting leaves two stock counts to reconcile, while assembly at order time and virtual bundles leave one

ShipBob and Flexport both keep kitting apart from bundling. ShipBob says "Kits are built before orders arrive, while bundles are picked item by item after a customer buys" (ShipBob, October 2026). Flexport's help center states "Bundling is not Kitting" (Flexport Help Center, October 2026). So a brand that says "we need kitting" but means the third row needs a bundle, in our judgment. Whether to pre-kit or assemble at order time is the next decision once a kit is real.

How much of a kit can Shopify Bundles handle for a 3PL?

Shopify Bundles handles a kit's storefront listing and its pick list, free on every Shopify plan, but not per-location stock. Shopify's own bundles app sells fixed bundles and multipacks, and orders reach a third-party logistics (3PL) warehouse as component stock-keeping units (SKUs): "SKUs are listed for individual items in orders, not for the bundle SKU" (Shopify Help Center, October 2026). So a 3PL that has never heard of your bundle still receives lines it can pick. The limits that matter in a warehouse conversation, per the same Shopify page:

  • Fixed bundles take up to 30 components and dynamic bundles up to 150, with up to 2,000 units per component.
  • A bundle takes at most 3 options and 100 variants.
  • "Bundles don't track inventory by location, but by overall stock."
  • Bundles sell on the Online Store, Shop, Shopify POS (point of sale) and headless storefronts.

The location limit decides the architecture, because a brand shipping from two warehouses sees one pooled count. Deploi's bundle inventory sync record scores 3PL-fed or multi-location stock BUILD, a custom sync job, rather than another app (October 2026).

When does a Shopify brand actually need kitting?

A Shopify brand actually needs kitting when two things hold: the kit ships as one assembled unit, and its components also sell on their own. Two more conditions decide whether paying a third-party logistics (3PL) provider to build it is worth it.

  1. The kit ships as one physical unit. Shrink-wrapped, boxed, branded or sealed. If it ships as three items in one carton, you need a bundle, not a kit.
  2. The components also sell on their own. That creates the second stock count. A kit whose parts never sell separately is a product with a bill of materials. ShipBob says "You may find that your manufacturer can perform kitting in a more cost-effective manner than a 3PL" (ShipBob, October 2026).
  3. Assembly takes real labor. Insert cards, custom packaging, a gift box or a set layout. If the labor is trivial, the per-order pick fee is cheaper.
  4. Volume clears a setup. 3PLs bill kitting by the hour or quote it per project (Fulfill.com, ShipMonk, October 2026), so a few kits a month rarely justify one.

Deploi's kitting record scores a kit that a 3PL or a second location fulfills BUY, because a warehouse system that already models components per site is the shorter road (October 2026).

What do 3PLs charge for kitting?

Third-party logistics (3PL) providers mostly quote kitting per client, and the published benchmark is $35 to $60 an hour of labor. Fulfill.com's 2026 guide says "Kitting and special projects bill hourly at $35 to $60" (Fulfill.com, October 2026). The same guide puts the average at $39 to $43 in The Fulfillment Advisor's 2025 survey of more than 600 warehouses. Of the four providers below, only HermesLines prints a kitting rate:

ShipBob, Flexport and ShipMonk quote kitting per client, while HermesLines prints $60 an hour
ProviderWhat its pricing page says about kittingKitting price published
ShipBobKitting at an additional cost; every quote customizedNo
FlexportA wholesale value-added service; contact your account managerNo; approved special projects are $48 an hour
ShipMonkKitting and bundling quoted as special projectsNo
HermesLinesKitting and assembly billed as extra labor$60 an hour

So budget kitting as labor hours plus setup, and get the rate in writing. ShipBob explains why: "Because this service is so specific to each individual client, kitting fees can vary" (ShipBob, October 2026). What to ask for in a first Flexport quote covers the other lines to pin down.

When should a brand sell components separately instead?

A brand should sell components separately, or as a bundle, whenever no assembled unit has to exist, because every kit stock-keeping unit (SKU) adds a count that someone must reconcile.

Deploi’s point of view

Our own position, from building on Shopify. Kept apart from the sourced facts above.

Where we disagree
The 3PL category sells kitting as a service line priced per unit or per hour, which frames it as an operations purchase. We think it is a systems-of-record decision. Once a warehouse platform owns inventory truth, Shopify becomes a downstream consumer of its own stock numbers, and that is difficult to reverse. Decide who owns the number before you price the labor.
Where we expect the cost to land (Deploi judgment)
Reconciliation, not the storefront, the bundle page or the discount logic. In our judgment the cost sits in deciding which number is real when the warehouse count and Shopify disagree, and in the human process that settles it at 8am on a Monday.

When this answer changes

  • Shopify Bundles starts tracking stock by location, which would end the pooled count for kits shipped from two warehouses.
  • Shopify makes bundles compatible with Shopify Subscriptions or other purchase options.
  • ShipBob, Flexport or ShipMonk publishes a kitting rate instead of quoting kitting per client.
  • Your brand moves its kits to a 3PL or adds a second warehouse, the profile the kitting record scores BUY.
  • Shopify Bundles adds mix-and-match bundles, which its considerations page says it doesn't support today.
