How much should we budget specifically for subscription-migration risk mitigation (QA, parallel-run, customer support surge) as its own line item separate from the core platform migration budget?
No published figure exists. Here is the honest answer
Subscription-migration risk mitigation deserves its own budget line, sized from five jobs rather than a percentage, because Deploi found no published benchmark that sets one. Fund a cutover check while the old app's billing is paused, as Shopify strongly recommends (Shopify developer docs, October 2026), then reconciliation, a delta sync, a rollback rehearsal and support cover through two billing cycles.

Deploi’s call
Budget risk mitigation as its own line, built from the jobs it pays for. Fund the cutover check and reconciliation explicitly or they will not happen. When mitigation lives inside a blended migration number, it is the first thing compressed when the timeline slips.
CustomizeFund a separate risk line when
- The program has 10,000 to 50,000 subscribers, where our subscription migration record scores the move CUSTOMIZE (October 2026).
- Payment methods must be re-collected, or the gateway changes in the same move.
- Subscribers bill on anniversary dates, so the risk spreads across a full billing cycle.
- Portal customizations or churn-save rules must be rebuilt, because vendor imports don't carry them (Deploi Build vs. Buy, October 2026).
BuyKeep the line small and buy the vendor's migration service when
- Fewer than about 2,000 subscribers sit on simple replenishment plans, where our subscription migration record calls the vendor's service the right buy (October 2026).
- The old processor is Stripe, Braintree, PayPal Express or Authorize.net and stays connected as a secondary gateway, so no card is re-collected (Shopify Help Center, October 2026).
- Every subscriber bills on one date, and the portal has no customizations to rebuild.

What does a subscription-migration risk line pay for?
A subscription-migration risk line pays for five named jobs that keep every subscriber billed correctly through cutover. It sits apart from the migration budget that the cost-benefit case for leaving Recharge or Skio weighs. Shopify "strongly recommend[s]" pausing billing in the current app while contracts and payment methods move, to "avoid double-billing a contract" (Shopify developer docs, October 2026). So each subscriber bills on one platform at a time, and the line pays for checking the cutover, not for running two platforms.
| Job | What it buys | Basis |
|---|---|---|
| Cutover check | The old app's billing paused while contracts and payment methods move, then the first charges on the new platform checked subscriber by subscriber | Shopify's migration guide, plus Deploi judgment |
| Reconciliation and quality assurance (QA) pass | A script diffing next-billing dates and amounts per subscriber, then a sampled check of contract fields | Deploi's migration record, plus Deploi judgment |
| Support surge | Extra cover across the first two billing cycles after cutover | Deploi judgment |
| Delta sync | Contracts created between the export snapshot and cutover, mapped late | Deploi judgment; Skio offers a top-up migration |
| Rollback rehearsal | A tested path back, run once before go-live | Deploi judgment |
How big should the risk line be?
The risk line should be built from its five jobs, then checked against roughly 25 to 40% of what the migration itself costs, in Deploi's judgment. Those jobs are a cutover check, reconciliation and quality assurance (QA), a support surge, a delta sync and a rollback rehearsal. That ratio is a planning heuristic, not a measured average, a published figure or a delivery statistic. Merchants with a single gateway, a single billing date and no portal customization will land under it. Merchants changing gateway and platform in one move will exceed it, and should plan to. So price the jobs first and use the ratio to catch a quote that leaves one out, the same build-from-the-work approach as budgeting checkout QA by test count.
What moves the risk line up or down?
Four variables move the risk line, and the card vault moves it most.
- Subscriber count. Below about 2,000 subscribers on simple plans, our subscription migration record says to buy the vendor's migration service, so the line stays small (October 2026). From 2,000 to 10,000, the record pairs the vendor's migration with your own reconciliation checklist. From 10,000 to 50,000 the line is load-bearing, and above 50,000 the record points to a first-party subscription data layer, a different budget.
- Whether the card vault moves cleanly. Card numbers move into Shopify only on Plus or Enterprise, as a paid Shopify Professional Services migration (Shopify Help Center, October 2026). On any plan, a Stripe, Braintree, PayPal Express or Authorize.net account stays connected as a secondary gateway until each card is updated, which Shopify says "can take months or even years". In Deploi's judgment, a vault change roughly doubles the quality assurance (QA) scope and adds a re-collection campaign most agency quotes leave out. How payment tokens bill after the move has the mechanics.
- Billing-date spread. A program billing everyone on the 1st has one sharp reconciliation event. Anniversary billing spreads the risk across a full cycle, so it needs longer support cover, not more of it.
- Portal customization. Vendor imports move contracts, not dunning state, portal customizations or churn-save rules (Deploi Build vs. Buy, October 2026). Rebuilding them is the line item nobody quoted.
What is the risk line not for?
The risk line is not contingency. Contingency is a percentage held against unknowns. The risk line funds specific, nameable work: a cutover check, a reconciliation, a support rota. If the work does not happen, the money should not be spent. So the line belongs on its own row, where a slipping timeline can't quietly absorb it.
Deploi’s point of view
Our own position, from building on Shopify. Kept apart from the sourced facts above.
- Where budgets fall short, in our judgment
- The support surge. A subscription migration that goes sideways costs less in engineering time than in two weeks of a support team answering the same billing question and a founder personally emailing the top 50 accounts.
- What this page adds
- The parent prices the move off Recharge or Skio. This answer breaks out the risk-mitigation line inside any such move: the five jobs it pays for, and the variables, vault portability and billing-date spread among them, that move it up or down.
Decision records behind this answer
When this answer changes
- Shopify opens card-number migration to plans below Plus or Enterprise, which shrinks the vault line.
- Shopify changes its recommendation to pause billing in the current app during a migration.
- Deploi's subscription migration record changes its subscriber bands, or replaces its 2 to 4 week parallel run with a billing pause.
- A subscription vendor starts including reconciliation or a support surge in its own migration service.
- The migration plan adds a gateway change, which pushes the risk line up.

- What's a reasonable QA budget or time allocation, as a percentage of total dev time, for checkout testing on a mid-market Shopify Plus store?
Checkout quality assurance (QA) is budgeted by test matrix, not as a percentage of development hours.
- What happens to active subscription contracts' billing cycles and payment tokens when migrating subscribers between any platform and Shopify's subscription data model?
An imported subscription contract starts again at billing cycle 1 (Shopify's billing cycle guide, October 2026), bills on whatever nextBillingDate your app sets, and keeps its payment token at the issuing processor.
