What's the realistic timeline for agentic commerce to matter for a $20M-$100M mid-market brand, versus just being early-adopter noise?
Short answer
Agentic commerce, shopping through AI assistants, already matters for a $20M to $100M Shopify brand on discovery, not yet on checkout. Shopify's agentic storefronts are on by default for eligible stores in ChatGPT, Google AI Mode and Gemini, Microsoft Copilot and Meta (Shopify Help Center, October 2026). No platform publishes AI's share of sales, so no honest timeline exists.

Deploi’s call
Agentic commerce matters now for discovery and not yet for checkout, so do the catalog and feed work now and do not rebuild buying flows for agents yet. We scored agentic checkout, where an AI agent completes the purchase, WAIT. We scored agentic commerce readiness CUSTOMIZE, and that split is the entire timing answer (Deploi verdicts, August and September 2026). The readiness half pays for itself in ordinary search whether or not a single agent ever converts.
CustomizeFix your product data now when
- Products in Shopify Catalog lack complete titles, descriptions, options, images, prices or availability, the fields it sends to AI channels (Shopify Help Center, October 2026).
- Your products are missing from a channel's feed: Google AI Mode and Gemini read Google Merchant Center, and Shopify's own pages disagree on whether Meta reads Shopify Catalog or the Facebook and Instagram channel, so check both (Google, Meta and Catalog help pages, October 2026).
WaitBuild nothing for agent checkout while
- Your AI-referred sessions sit near 0.10% of all sessions, the share an independent study of 10 Shopify stores found in 2026 (Ethercycle, September 2026).
- Shopify already runs in-chat checkout for eligible stores on Microsoft Copilot and Meta and is rolling it out on Google AI Mode and Gemini (Shopify Help Center, Google page, October 2026), so Deploi's agentic checkout record scores the transaction WAIT.
Basis: Should You Build or Buy Agentic Commerce Readiness on Shopify?, our Build vs. Buy decision record, scored CUSTOMIZE.
What has agentic commerce already switched on for your Shopify store?
Agentic commerce has already switched on Shopify's agentic storefronts, which list your products in four AI channels, because Shopify shipped them as a default. Shopify says "Agentic storefronts is active by default for eligible stores" (Shopify Help Center, October 2026). Millions of merchants could sell in ChatGPT from late March 2026 (Shopify, March 2026). So the first question is what you are already exposed to, not when to start.
| AI channel | Where the buyer pays | Fee beyond payment processing | Location rule |
|---|---|---|---|
| ChatGPT | Your own online store checkout | None | Sells to US customers, based anywhere |
| Google AI Mode and Gemini | Shopify-powered direct checkout in the chat, still rolling out | None | US-based, selling to US customers |
| Microsoft Copilot | Shopify-powered direct checkout in the chat | None | Sells to US customers |
| Meta | Shopify-powered direct checkout on Meta surfaces such as Muse | None | Sells to US, Canadian or Mexican customers |
ChatGPT is the exception: Shopify calls it "a discovery-focused referrer platform" (Shopify Help Center, October 2026), and OpenAI's March 2026 retreat from in-chat checkout explains why. A Canadian store selling into the United States meets the location rule on three channels, all but Google AI Mode and Gemini.
What is announced but not yet a number you can plan against?
The Universal Commerce Protocol and Shopify's Agentic plan are announced and shipping, but neither comes with a sales figure, so neither is a number you can plan against yet.
- The Universal Commerce Protocol (UCP). Shopify published UCP with Google on 11 January 2026 as "an open standard for AI agents to connect and transact with any merchant" (Shopify Engineering, January 2026). Its supporters include Etsy, Target, Walmart, Wayfair "and millions of Shopify merchants". Merchants publish what they support in a profile file on their own site, and Shopify merchants are UCP-enabled by default (Shopify, June 2026). Microsoft says its Merchant Center "will support Universal Commerce Protocol (UCP)" (Microsoft Advertising, October 2026). Nobody publishes an adoption curve beyond those names.
- The Shopify Agentic plan. "The Agentic plan is for merchants that don't already use Shopify as their ecommerce platform," and it "has no monthly subscription fee" (Shopify Help Center, October 2026). The Agentic plan puts products in Shopify Catalog, the product feed Shopify shares with AI channels, "without needing to have a Shopify online store" (Shopify Help Center, October 2026). Read that as Shopify signing up brands it does not host yet: it expects catalog reach to be the durable asset, the same conclusion Deploi reaches from the merchant side.
Why can't anyone put a date on when agentic commerce will matter?
Nobody can date agentic commerce, because every published figure is a growth multiple, a bound or a small sample, not AI's share of Shopify sales.
Shopify has published growth multiples for two straight quarters and a share of gross merchandise volume (GMV) for neither. A multiple on an undisclosed base cannot be forecast, so turning one into a year means inventing the base. How ChatGPT, Gemini and Perplexity traffic compares and whether Omnilux's result is typical have their own answers.
When should a $20M to $100M brand act on agentic commerce, and on what?
A $20M to $100M brand should act on product data now and wait on buying flows, because the two halves carry different risk.
Do now, because it pays off whether or not agents matter. Shopify Catalog sends each product's title, description, options, images, price and availability to AI channels (Shopify Help Center, October 2026), so complete those fields and categories first. Where attributes sit in custom data such as metafields, metaobjects or tag prefixes, use Shopify Catalog Mapping, which tells Catalog where each attribute is stored. Complete your terms of service, privacy policy and return and refund policy, which every AI channel requires (ChatGPT, Google, Copilot and Meta help pages, October 2026). The same work improves organic search and shopping feeds, so it is not a bet on agents. Deploi's readiness decision record scores it CUSTOMIZE, and who should own the feed is its own answer.
Do not do yet. Do not rebuild buying flows for agents, commission an agent-specific storefront, or buy a platform sold on agentic readiness as a category. Deploi's agentic checkout decision record scores the transaction WAIT, because Shopify already runs in-chat checkout on Microsoft Copilot and Meta (Shopify Help Center, October 2026). Google AI Mode and Gemini's checkout is still rolling out (Shopify Help Center, October 2026). OpenAI also let merchants "use their own checkout experiences" in March 2026 (OpenAI, March 2026).
Which signals show that agentic commerce has arrived for your brand?
Four signals show when agentic commerce has arrived for your brand: three in your own Shopify admin, and one that Shopify has yet to publish.
- AI channel sessions as a share of all sessions. Compare yours with the 0.10% that an independent study of 10 Shopify stores measured in 2026 (Ethercycle, September 2026), after reading how Shopify counts an AI-channel sale. Deploi's threshold is ten times that share, rising two quarters in a row. Shopify reset its session baseline on 21 September 2026 (Shopify Changelog, September 2026), so compare quarters on the same side of that date.
- The conversion gap. On sessions that start on a product page, AI-referred visitors convert at nearly 50% above organic search, with "14% higher average order values" (Shopify, May 2026). If your AI-referred traffic does not convert above your organic baseline, your product data is failing the agent.
- Landing-page mix. "More than half of AI-referred sessions start on a product detail page, compared to about 20% for organic search" (Shopify, May 2026). If your AI traffic lands on your homepage, your product page data is thin.
- A published denominator. The quarter Shopify reports AI channels as a share of gross merchandise volume (GMV) rather than a growth multiple, the category becomes forecastable. Until then, treat every published timeline as an opinion.
When is spending on agentic commerce the wrong move?
Spending on agentic commerce is the wrong move in four situations, because each one buys distribution or certainty that does not exist yet.
Deploi’s point of view
Our own position, from building on Shopify. Kept apart from the sourced facts above.
- Where we disagree
- The category treats agentic commerce as a future migration, on the model of mobile or headless, and sells readiness as a project with a start date. On Shopify it is already on, it arrived as a default rather than a decision, and the work that matters is product-data hygiene that predates the category by fifteen years. The interesting question is not when to start. It is whether your product records are good enough to survive being read by something that cannot see your brand.
- What we refuse to forecast
- a year in which agentic commerce becomes material for a $20M to $100M brand. No platform has published the base those growth multiples sit on. We would rather give you four signals, three of them in your own admin, than a date we would have to defend.
- What our decision records don't cover
- our agentic checkout and agentic commerce readiness records both answer build-or-buy for a merchant who has already decided to act. This answer sits upstream and argues that the act-or-wait question has two different answers depending on which half of the work you mean, and gives the measurement that separates them.
Decision records behind this answer
When this answer changes
- Shopify reports AI channels as a share of gross merchandise volume rather than a growth multiple, in its Q3 2026 results or later.
- OpenAI brings checkout back inside ChatGPT for products that reach it through Shopify Catalog.
- Shopify adds a fee on AI-channel sales, or changes a channel's location rule, such as the US-based requirement for Google AI Mode and Gemini.
- Shopify finishes rolling out Google AI Mode and Gemini, and its direct checkout, to every eligible store.
- An AI agent outside Shopify, Google and Microsoft adopts the Universal Commerce Protocol, or someone publishes an adoption count.
- Your AI channel sessions pass ten times the 0.10% baseline for two straight quarters on Shopify's post-September 2026 session baseline.
Follow-up questions
What's inside the number
- What counts as an 'AI-channel' sale in Shopify's reporting? Does it include a customer who just researched on ChatGPT but bought later through Google?
Shopify counts an AI-channel sale two ways, and by default a ChatGPT-researched sale bought through a Google click goes to Google, because marketing reports credit the last click that is not a direct visit (Shopify Help Center, October 2026).
Common objections
- Are Omnilux's '3.2% of revenue from AI channels' and Cozy Earth's '20x YoY AI-channel growth' numbers typical, or are those the exceptions Shopify chose to showcase?
Shopify's Omnilux and Cozy Earth figures are real but not typical, because Shopify chose them as showcases.
- Is ChatGPT Instant Checkout even still live for Shopify merchants, given reports it was quietly pulled in March 2026?
ChatGPT Instant Checkout, OpenAI's in-chat payment flow, is not live for Shopify merchants.
What other brands found
- How much organic traffic and sales are Shopify merchants actually seeing from Perplexity right now, versus ChatGPT or Gemini?
Perplexity sends stores less traffic than ChatGPT or Gemini: 3.7% of AI visits in 2026, against 88.1% for ChatGPT and 5.1% for Gemini, across 73 stores, 42 on Shopify (Shero Commerce, September 2026).
Related questions
- Should we treat our Shopify product feed (for AI shopping agents) as a completely separate content project from our product page copy (for AI answer citations), or should one team own both?
The Shopify product feed is not a separate content project: it belongs to the team that owns the product page copy, because both render from one product record.
- Does moving to server-side tracking actually recover the ad-attribution accuracy lost to iOS App Tracking Transparency and third-party cookie blocking?
Server-side tracking recovers ad-blocked events (Shopify, October 2026), some attribution lost to cookie blocking and none lost to App Tracking Transparency.
