What questions should we ask a migration agency specifically about their subscription-migration track record before trusting them with an active subscriber base?
Short answer
Test a migration agency's track record with 3 questions about its last 3 subscription migrations: how many subscribers moved to which platforms, what payment-method transfer rate it achieved, and where the cards were vaulted. Vague answers are disqualifying. Card location matters because Shopify migrates payment methods from four processors: Stripe, Braintree, PayPal Express and Authorize.net (Shopify Help Center, October 2026).
- Processors Shopify migrates from
- Stripe, Braintree, PayPal Express, Authorize.netSaved payment methods bill through a secondary gateway on every plan; moving card numbers needs Shopify Plus or Enterprise and a paid Shopify service (October 2026).Source: Shopify Help Center (Migrating payment methods to your Shopify account)

- Paused in the old appShopify strongly recommends pausing billing in the current app while payment methods and contracts migrate, to avoid double-billing a contract (October 2026).Source: Shopify developer docs (Migrate customer information to Shopify)

Deploi’s call
The disqualifying answer is not "we have not done many." It is an agency that cannot name the card-vault question. The first is honest; the second means they do not know where the risk is.
BuyTrust the agency with live subscribers when
- It names subscriber counts, destinations and transfer rates for its last three subscription migrations.
- It knows where your cards sit, and that Shopify migrates payment information from Stripe, Braintree, PayPal Express and Authorize.net (Shopify Help Center, October 2026).
- Its runbook covers the glue Deploi's migration record says vendor imports skip: contract mapping, payment-method transfer checks, dunning state and portal settings (October 2026).
- It accepts a payment-method transfer target measured a week after cutover.
WaitKeep looking while
- The agency cannot say where the cards are vaulted, so it cannot price the riskiest step.
- It guarantees a churn figure before auditing your payment stack.
- Its answer to new sign-ups during the move is to pause them for weeks.
- Its references come from replatforms, not subscription migrations.

Which questions filter a subscription migration agency fastest?
Three questions about the agency's last three subscription migrations filter fastest, because an agency that has done the work remembers the numbers. Ask them before the cost-benefit case for leaving Recharge or Skio turns into a signed scope, and before anyone touches live billing.
- "How many active subscribers were on your last three subscription migrations, and to which platforms?" An agency that has done this remembers both. Generic replatform experience is not the same credential.
- "What payment-method transfer rate did you achieve, and how did you measure it?" The method matters as much as the number, because contracts moved is not payment methods moved. The same rate is the benchmark to write into your own scope.
- "Where were the cards vaulted on those projects?" Listen for specifics. Shopify migrates customer payment information from four processors, Stripe, Braintree, PayPal Express and Authorize.net, and moving the card numbers themselves needs Shopify Plus or Enterprise (Shopify Help Center, October 2026). Skio says its team cannot move Shop Pay payment methods from one store to another (Skio Help Center, October 2026).
Which questions test how the agency runs the cutover?
Three more questions test the cutover itself, because that is where a subscription migration stops looking like a replatform.
- "How did you stop the old app billing each contract once it moved?" Shopify strongly recommends pausing billing in the current app while payment methods and contracts migrate, to avoid double-billing (Shopify developer docs, October 2026). So each subscriber bills on one platform at a time, even while both platforms are live. An agency that has done this names the switch-off step and how it checked each contract's first charge on the new platform.
- "What did you do about contracts created between the export snapshot and cutover?" Listen for a delta sync. Skio, for one, runs a "top-up" migration for holdouts in the old app (Skio's migration overview, October 2026). If the answer is "we paused sign-ups", you have learned the agency's default, and a weeks-long sign-up freeze is rarely the right one.
- "Who handled the support surge, and for how long?" Agencies that have lived through a subscription cutover talk about this unprompted. Agencies that have not will treat it as your problem.
What should you ask about the agency's failures and references?
Ask what went wrong on the last subscription migration and what it cost to fix, because any agency with three real migrations has a story. An agency with no story has no migrations.
Then ask for a reference from a subscription migration, not a replatform, and ask that reference one question: what surprised you? The answer is almost always a contract field, a gateway constraint or a support volume nobody planned for. Which of the three it was tells you where the agency's blind spot is. Deploi's migration record names the usual gap: vendor imports move contracts, "not dunning state, portal customizations or churn-save rules" (Deploi Build vs. Buy, October 2026). A reference who mentions none of those either ran a simple program or was not close to the work.
What doesn't count as a subscription migration credential?
Platform partner tiers, total projects delivered and the number of Shopify stores launched do not count as a subscription migration credential. None of them shows that an agency has moved live billing relationships. Shopify's own guide says "Credentials are waived for 2026; only commercial activity is evaluated" (Shopify's Q4 2026 tiering guide, October 2026), so a tier measures commercial impact, not subscription work. How Shopify's partner tiers work has the thresholds. Tiers, project counts and store launches are real achievements in a broad discipline, and subscription migration is a narrow one inside it. A store launch can roll back; a billing cutover cannot.
How do you test an agency before you sign?
Test an agency before you sign by asking for a one-page migration runbook, because the runbook shows experience fast. An agency that has done this produces one in a day from a template; one that has not sends a Gantt chart. The runbook should cover export, mapping, delta sync, the old app's billing switch-off, reconciliation and rollback, the lines that belong in the migration's own risk budget. It should also name who fixes data that fails validation. If the destination is Recharge and the agency formats the file, Recharge's third-party policy says "Pre-import data issues / data fixes will be owned by the external team" (Recharge Migration Services, October 2026). Recharge also "does not audit formatting scripts".
Deploi’s point of view
Our own position, from building on Shopify. Kept apart from the sourced facts above.
- Where we disagree
- Procurement usually weights total migration volume. For subscriptions, we would weight one well-documented migration at your subscriber scale above twenty generic replatforms.
- Our judgment on agency scopes
- Migration scopes that leave out reconciliation and rollback are common, in our judgment rather than by any count. Both get added later, at a worse moment, for more money.
- What this page adds
- The parent weighs the migration itself; this page vets the agency that runs it: seven questions, which answers disqualify rather than merely weaken, and what Shopify, Recharge and Skio document that a credible answer should match.
Decision records behind this answer
When this answer changes
- Shopify adds or drops a processor it migrates subscription payment information from.
- Shopify changes which plans can migrate card numbers, now Plus and Enterprise.
- Recharge changes who owns data fixes under its third-party migration policy.
- Skio documents a way to move Shop Pay payment methods between stores.
- Recharge and Skio merge their migration teams or processes.

- What's the honest churn-risk estimate for a subscription-program migration, and what benchmark should we hold the migration agency to?
Subscriber loss in a subscription-platform migration runs 2 to 5% in community-reported cases, per the July 2026 research behind Deploi's migration record.
- Is it ever the right call to pause new subscription sign-ups during a platform migration, or does that hurt growth more than the migration risk justifies?
Pausing new subscription sign-ups for a whole platform migration is the wrong default, so take the subscribe option down only for the hours around the billing cutover.
- Is Deploi a certified Shopify Plus Partner, or does it not carry that badge?
No: Deploi claims no Shopify certification or tier in Shopify's Partner Program (Deploi Shopify Builds, October 2026).
- How much should we budget specifically for subscription-migration risk mitigation (QA, parallel-run, customer support surge) as its own line item separate from the core platform migration budget?
Subscription-migration risk mitigation deserves its own budget line, sized from five jobs rather than a percentage, because Deploi found no published benchmark that sets one.
